The Answer Report

What your buyers ask, what AI tells them, and which tools answer them. In two parts, free for Australian agencies.

Two parts

Part 1 · Your market Shared

  • The intents: the five to ten triggers that send a business looking for an agency, ranked by how much each matters.
  • The question map: the questions behind each intent, by buying stage, each with how strong the evidence is.
  • Demand and AI: where the asking happens, and how much of it AI answers before a click.
  • Who answers: agencies against the sources nobody sells. Includes the questions nobody answers well, and the ones agencies answer that nobody asks.
  • What AI says: how many agencies get named, where AI gets its answers, and how much answers vary.
  • The tools survey: which tools, AI apps and agents agency websites offer, and the gaps none fill.
  • What the most-named agencies have in common, labelled as correlation, not cause.

Part 2 · Your agency Private

  • Where you stand: your share of AI answers against the market median and the top quarter, with ranges.
  • Recognised or recommended: whether AI knows you when asked by name, and whether it puts you forward when it isn't.
  • What AI gets wrong about you, listed for correction.
  • What your site answers: your pages mapped to the market's questions, against what buyers ask.
  • Your tools against the market's, and the ones that would answer what AI can't.
  • The plan: about ten moves, each with the kind of answer it needs, where it should live and a rough effort.
  • The baseline the next quarter measures against.
Example charts

Nine charts, in the order you'd read them

Every chart here is illustrative. The market is invented: agencies serving small and mid-sized businesses in South East Queensland. The charts show the shape of the report, not findings.

1Demand × AI answersIllustrative

Over half the asking is answered before anyone clicks

How much of each buying stage's asking AI answers before a click, through Google's AI Overviews and assistants. Beside each stage is its share of all the asking in the market.

Why it matters to you

Your enquiries can fall while demand holds, because the early questions are answered before anyone reaches your site. It moves the conversation from traffic to being in the answer.

2Demand × AI answersIllustrative

AI names two agencies far more often than yours

Share of AI answers naming each agency, weighted by how much each question matters. Lines show the range across repeated runs. An answer can name several agencies, so shares don't add up to 100%.

Why it matters to you

This is the new shortlist. A business asking AI for an agency mostly hears about Agency A and Agency B, and yours is named in about one answer in nine. Overlapping ranges mean no real difference, which is why it's a share, never a rank.

3AI answersIllustrative

AI knows your agency but rarely recommends it

Recognised: answers that describe the agency accurately when asked about it by name. Recommended: answers that name it when the question doesn't.

Why it matters to you

It tells you which problem you have. Recognised but not recommended calls for proof and third-party backing. Barely recognised, like Agency D, calls for presence first.

4AI answersIllustrative

A third of what AI says about you is out of date or wrong

100 mentions of your agency across all runs, each checked by a person against your own site and listings.

Why it matters to you

It's the fastest fix. Businesses are being told things about you that aren't true, and each item becomes a correction, on your own pages or your listings.

5Who answers × AI answersIllustrative

Platforms and communities answer the early questions

Where AI tools' citations come from, by buying stage. Each row adds up to 100%; darker means a bigger share.

Why it matters to you

AI answers early questions from platform guides, media and communities. It reaches agencies' own sites only when businesses start comparing suppliers. To be in the early answers, be where AI reads.

6Who answers × demandIllustrative

Businesses ask early; your site answers late

Share of all the asking in the market, and of your agency's pages, by buying stage.

Why it matters to you

Your site answers "why choose us" while businesses are still asking "what do I need?". And more than a third of your pages answer questions no customer is asking. The effort can follow the questions instead.

7Tools surveyIllustrative

The most-asked question has a tool on 7% of sites

Share of agency websites in the market offering each kind of tool, labelled by kind of answer. The last column shows yours.

Why it matters to you

Tools answer what AI can't: the buyer's own numbers, on your prices. The biggest gap in this market is a cost estimator, and only 7% of agencies offer one.

8All four kinds of evidenceIllustrative

Sixteen questions, four moves

Each dot is a question businesses ask. Across: how well your site answers it. Up: how often AI names you for it. Size: how much the question matters.

Why it matters to you

This is the plan on one page. Defend four questions, fix where three answers are published, and write seven new answers. Then claim two that no agency owns yet, including how to get into ChatGPT's answers.

9AI answers over timeIllustrative

Each quarter shows whether the work moved your share

Share of answer, weighted by how much each question matters, every quarter. The first point is your free report. The rest shows what a year of reports could look like.

Why it matters to you

The first report is the baseline. The same questions run every quarter, so you see whether the work moved your share of the answers that matter. No study yet shows that share of answer drives revenue, so we report it beside enquiries.

What it isn't

  • Not a ranking. AI answers vary, so every share comes with a range.
  • Not an audit of your site's code. It's about the answers your buyers get, wherever they get them.
  • Not a pitch for ads. Nothing in it depends on what you spend.
